This is a voltage cliff issue, not a capacity fault. Under modem transmit or screen-on load, the cell voltage drops sharply below the fuel gauge's cutoff threshold before the displayed percentage reaches zero. The phone cuts power to protect the cell even though the gauge still shows charge remaining. One full slow-charge cycle lets the coulomb counter reset its endpoint and pushes that cliff lower in the discharge curve.

Phone not powering on after the replacement cell sat in storage

Li-Polymer cells self-discharge in storage, and if this one dropped below 2.5V per cell before installation, the BMS enters lockout mode and blocks all load current. Plugging in a standard USB charger won't break the lockout — the BMS needs a trickle current below 100mA to recover. Use a charger that supports trickle or pre-charge mode, leave it connected for 15–20 minutes, and the BMS should release once the cell climbs back above 2.8V.
