This is a voltage cliff problem, not a capacity problem. When cell voltage dips below the BMS cutoff threshold — typically around 3.2V — the phone shuts off even though the percentage display still reads 20–30%. One full discharge-to-shutdown and uninterrupted charge cycle resets the coulomb counter and re-maps the gauge to the new cell.

Phone won't power on after the replacement cell sat in storage

Li-ion cells self-discharge during storage, and if a replacement cell drops below approximately 2.5V per cell, the BMS locks out to prevent damage — the phone will not power on at all. Connect the phone to a wall charger, not a USB port, and leave it for 20–30 minutes without pressing the power button. The charge IC needs time to trickle current into the locked-out cell and bring it above the BMS re-initialisation threshold, usually around 2.8–3.0V, before normal charging resumes.
