Sudden shutdown at 20–30% on a freshly installed cell

This happens because the fuel gauge IC is still using the discharge curve it learned from the old, degraded cell. When the new cell hits a voltage region the IC doesn't recognise, it triggers a premature shutdown rather than risk a brownout. The fix is to run two or three full discharge-charge cycles without interruption. After those cycles, the coulomb counter resets its endpoint estimates to match the new cell, and shutdowns at false-low percentages stop.

Phone not powering on after the replacement cell sat in storage

Li-ion cells self-discharge in storage. If the cell voltage dropped below approximately 2.5V per cell before installation, the BMS will lock out charging as a safety measure and the phone will show nothing on screen. Connect the phone to a wall charger — not a USB port — and leave it for 20–30 minutes without pressing any buttons. Most Motorola charge ICs include a trickle-charge recovery mode that slowly raises the cell to around 3.0V before the BMS unlocks and normal charging resumes.
